How to Build a Standout Salon Team: Hiring, Training and Retention
The people problem in Indian salons
Ask any salon owner what keeps them up at night, and staff comes up quickly. A good stylist leaves just before wedding season, a new hire doesn't settle in, and clients follow their favourite stylist out of the door. High staff turnover is one of the biggest hidden costs in the salon business.
It doesn't have to be that way. Salons that hire carefully, train consistently and pay fairly keep their best people longer, and their clients too.
1. Hiring: look for attitude, train for skill
Technical skills can be taught. A positive attitude, a strong work ethic and genuine care for clients are much harder to teach.
Ask about behaviour, not just skills: "Tell me about a time you handled a difficult client." Listen for empathy, accountability and curiosity.
Test practical skills with a trial service on a model or a team member.
Be clear from day one about salary, commission, weekly off days and working hours.
Finding candidates with ESA: post openings on ESA Jobs, browse stylists, makeup artists and nail technicians through Elite Talent, and connect with other salon owners on Find Network. That helps most when you need to hire quickly before a busy season.
2. Onboarding: the first 90 days
New hires are most likely to leave in their first few months. A simple structure helps them settle in:
Week 1: shadow senior staff and learn your services, products and how you treat clients.
Weeks 2–4: take on clients with supervision, and get feedback after each one.
Months 2–3: work more independently, with a short weekly check-in.
Set them up in ESA on day one: create their staff profile with the right role (employee, cashier, manager or owner), so they log in on their own phone and see only what they need. Agree their salary, commission and weekly off upfront, so there's no confusion at payday.
3. Training: keep everyone learning
Trends change fast, from balayage to HD makeup. Stylists who keep learning bring in more clients and stay engaged.
Set aside a regular training budget, however small, and protect it.
Run in-house sessions where senior staff teach a technique to the team.
Use ESA Events to find workshops and masterclasses near you, and send team members by rotation.
Link training to growth: a stylist who learns a new premium service should be able to earn more from it.
4. Pay fairly and transparently
Pay disputes are one of the quickest ways to lose good people. ESA's Staff Management takes the guesswork out:
Commissions calculated automatically: every service on a bill is credited to the stylist who did it.
Incentive Setup and Incentive Evaluate: set clear targets and rules, and see who has earned what.
Salary and Staff Payout: track attendance and run payroll from real records.
My Earnings: staff can see their own sales and incentives at any time, so there are no surprises.
Daily Staff Summary on WhatsApp: each stylist gets their day's performance sent to their phone.
When stylists can see exactly how their pay is calculated, they trust you more.
5. Retention: what actually keeps people
Pay matters, but it's rarely the only reason people stay or go. Most stylists also want:
Career growth: a clear path from junior stylist to senior to educator or manager.
Respect: being treated as professionals, by owners and by clients.
Fair scheduling: predictable shifts and a fixed weekly off, set in ESA and respected.
Recognition: use ESA's Staff Sales Report to spot and celebrate top performers every month.
Regular one-on-ones: a short monthly chat about goals, problems and feedback.
